How to monitor work-from-home employees without losing their trust
Most WFH monitoring fails for the same reason: it starts at the most invasive setting. Start at the lightest one that answers your question, and escalate only when there is a reason.
Decide what question you are answering
“Are people working?” is too vague to monitor. Usually the real question is one of three: are they available during agreed hours, how many hours went into each client, or why is one person’s output falling? Each has a different, lighter answer than screenshots.
- Level 1: attendance and a daily reportBrowser check-in at the start of the day and a three-line report at the end, against a project. This alone answers most WFH questions.
- Level 2: desktop time trackingActive and idle time on Windows · macOS · Ubuntu. Useful for client billing and spotting long days. No screenshots.
- Level 3: occasional screenshotsRandom captures, blurred if the work involves client data, with a notification each time. Use only when levels 1 and 2 cannot answer the question.
Write the policy before installing anything
One page: what is collected, during which hours, on which devices, who can see it, and how long it is kept. Under India’s DPDP Act, clear notice is central; see monitoring laws in India.
Watch for overwork, not just underwork
Remote employees are more likely to work too much than too little. Look for long average days, weekend work and people who have not taken leave in months. Employee Desk flags these as burnout signals automatically.
Never do these
- Monitor personal devices.
- Capture outside agreed work hours.
- Use keystroke logging or webcam capture.
- Rank people by activity percentage.
